Average CAC for Payroll Services: 2026 Report

What it costs a payroll provider to win one new client, by channel and client size, and the retention math that shows what CAC a client supports.

Updated: October 2026By: Jared DiamondData: Upcision campaigns + published pricing and filings

CAC means customer acquisition cost: Everything a payroll provider spends on sales and marketing, divided by the new clients that spending signed. Payroll is a small monthly bill that stays for years, so CAC only makes sense next to how long a client stays.

Quick answer: Payroll providers win new clients for $100 to $800 through accountant referrals, $400 to $2,000 through mature SEO, $1,250 to $5,000 through exclusive screened leads, and $1,300 to $10,000+ through paid search. A 10-to-49-employee client is worth $7,500 to $44,500 over its life, which supports $2,500 to $14,800 in CAC at a 3-to-1 ratio.

Basis: Upcision outbound campaigns for payroll providers since 2019, published October 2026 pricing from six payroll providers, and client retention from the latest Paychex, ADP and Insperity filings. Bands are for US providers selling to businesses with 1 to 499 employees.
Range chart of average customer acquisition cost for payroll services by channel in 2026
$2,500–$14,800The CAC one 10-to-49-employee payroll client supports at 3-to-1. Only referrals and SEO fit under the low end of that ceiling; every other channel needs a client at the upper end to pay back.

Table 1: Average CAC for payroll services by channel

Cost per client won, 2026. Sorted by the low end of each band.
Channel Cost per client won Why it runs where it does
Accountant & partner referrals $100–$800 Published partner programs pay 0%–20% revenue share or a $300 reward; capped by partner count
SEO / content (mature) $400–$2,000 $60–$200 leads converting at 10%–16%; 12 to 24 months to build
Shared comparison leads $700–$6,000 $40–$120 leads sent to several providers, converting at 2%–6%
Screened appointments $1,200–$3,900 $300–$700 meetings converting at 18%–25% when held
Exclusive screened leads $1,250–$5,000 $150–$400 leads converting at 8%–12%; scales with budget
Paid search $1,300–$10,000+ Branded payroll clicks run $47–$87; $120–$400 per lead at 4%–9%

We found three things in this table:

  • Referrals win on cost by a wide margin. Accountants already own the client relationship, and payroll platforms pay them to pass it along.
  • Screened appointments and exclusive screened leads land in almost the same band. The appointment costs more up front and closes at about twice the rate.
  • Paid search is the only channel whose top end comes close to the lifetime ceiling. Clicks on branded payroll terms cost $47 to $87, because the largest providers bid on them.

Table 2: CAC against client value

A payroll client pays a small amount each month for a long time. At Paychex’s 82%–83% yearly client retention, the average client stays about 5.7 years. Here is the value math for the core 10-to-49-employee client at $110 to $650 a month, the range of published 2026 plan prices for that size.

Value math for a 10-to-49-employee payroll client, 2026.
Metric Figure What it means
Monthly fee $110–$650 Base fee plus a per-employee fee at published plan prices
First-year value $1,320–$7,800 What the client pays in year one
Client lifetime value $7,500–$44,500 About 5.7 years at an 82%–83% retention rate
CAC supported at 3-to-1 (first year) $440–$2,600 Mainly referrals and SEO pay back inside year one
CAC supported at 3-to-1 (lifetime) $2,500–$14,800 The ceiling that decides which channels work

We found three things in this math:

  • Payroll does not pay back in year one on most channels. A provider judging channels on 12-month payback will cut every paid channel and stall.
  • Retention is the real CAC lever. Each point of retention adds months of client life, which raises the ceiling for every channel at once.
  • Larger providers keep more of their revenue than their client count shows. ADP keeps 92.1% of revenue while Paychex keeps 82%–83% of clients, because bigger clients leave less often.

Table 3: CAC by client size

Client size changes both the close rate and the value. This table shows CAC through exclusive screened leads at $150 to $400 per lead, using the size bands in our payroll conversion rate report.

CAC through exclusive screened leads by client size, with the lifetime CAC ceiling at 3-to-1.
Client size CAC (exclusive screened leads) Lifetime ceiling at 3-to-1
1–9 employees $1,100–$4,000 $900–$4,300
10–49 employees $1,250–$5,000 $2,500–$14,800
50–99 employees $1,700–$6,700 $14,800–$54,700
100+ employees $2,100–$10,000 $23,000+

We found three things in this table:

  • Micro clients are the one size where paid lead programs can lose money. At 1 to 9 employees, the top of the CAC band sits near the top of the ceiling, so referrals and software marketplaces should carry that tier.
  • From 10 employees up, the ceiling grows faster than the CAC. A 50-to-99-employee client supports more than twice the CAC it costs to win through screened leads.
  • The best paid targets are the 50-to-99 and 100+ tiers, where the ceiling sits several times above the CAC band.

How to lower payroll CAC

Time outreach to the switching calendar. In our campaigns, most switches land at the start of a quarter, and January is the biggest, because a clean start avoids splitting tax filings. Leads that land several weeks before a quarter start close at higher rates on the same spend.

Build the accountant bench on purpose. Referrals are the lowest CAC in the table, but they only scale when a provider signs partners the way it signs clients. The full close-rate math by source is in our payroll lead conversion rate report.

Conclusions

  • Judge payroll channels on lifetime value, not first-year value. At about 5.7 years of client life, a channel that looks too expensive in year one usually pays three to five times over.
  • Point paid channels at 10 employees and up. Below that size, the CAC ceiling is too low for anything but referrals and marketplaces.
  • Treat retention as part of acquisition. The same CAC buys more value when clients stay longer.
