2026 Benchmarks
What Do Leads Cost for Digital Marketing Agencies? (2026)
Below is a chart showing agencies’ average cost of leads and close rate by source, as well as the resulting cost of an acquired client.
The cost of agency leads is calculated for digital marketing agencies looking to acquire leads for their own business. This includes SEO, PPC, Social, or full-service digital marketing agencies. To develop cost of agency leads benchmarks, we have referenced other 2026 lead cost guides as well as data from campaigns we’ve worked on for marketing services providers. Conversion rates are grouped into bands using the same measures as our SEO agency conversion report.
Quick answer: The most important thing a digital marketing agency should be looking at is not the cost per lead but the cost per signed client. Here’s some ballpark figures of lead costs in 2026: – Leads from a lead generation service you share with other agencies – $40-150/lead – Pay-per-click leads from a service that targets agency-related keywords – $90-300/lead – Exclusive, screened leads – $150-400/lead – SEO only – $75-250, though these deals are smaller
Key limitations: Each niche within an agency has its own pricing structure. A local SEO shop and national paid-media agency will be buying in the same market but close at different rates, which will impact the cost-per-client numbers shown in the above tables.
Cost per lead and cost per client by source
Each source is priced in two different ways: First, the cost per lead, then, taking into account the close rate, the actual acquisition price per signed client. Close-rate ranges are taken from our published agency benchmarks.
| Source | Cost per lead | Close rate | Cost per signed client |
|---|---|---|---|
| Client referral | $0–$60 | 30–46% | Under $200 |
| Own SEO rankings | $40–$160 | 12–18% | $200–$1,300 |
| Shared directory leads | $40–$150 | 3–6% | $700–$5,000 |
| Exclusive screened leads | $150–$400 | 8–11% | $1,400–$5,000 |
| Cold email, self-run | $60–$200 | 3–6% | $1,000–$6,700 |
| PPC on agency keywords | $90–$300 | 4–8% | $1,100–$7,500 |
Three findings from this table:
- Unfortunately, referrals and proprietary search rankings-the two least-expensive sources of new clients-have to be earned, not bought. Practitioners can’t just spend more on generating more referrals.
- This means that although exclusive leads are typically around 3x more expensive (up front) than shared leads from directories, their higher close rate (~2x) offsets this making their cost per client very similar. The value of exclusivity is mainly saving the seller time to acquire a signed client.
- Agency keywords have the biggest range because agencies will be competing with each other for marketing related searches, making this the most competitive and saturated auction.
Why agency leads cost more than most verticals
That means you can justify a much higher CPL because a $2,000-per-month client who sticks around for a year pays back your $2,000 CPL several times over. Reply-based leads will close at their lowest in agency history. These are the people who get outreach professionally. They see your template and know what’s up. As a result, getting leads who have budget and pain NOW will affect closing rates far more than tweaking your pitch. Lead qualification is more important in agencies than any other vertical.
CAC of $2,000 might seem high, but if you’re charging $2,500/month it pays for itself in under a month. But if you’re charging $750/month you’re looking at a quarter before you see your money. So again, Agency benchmarks exist for a reason and use them as a basis for working out what you can pay for leads based on your average retainer size.
SEO leads vs full-service digital marketing leads
As a rule of thumb, don’t buy the lowest cost leads for services that aren’t properly priced. If you’re selling multiple services, either individually or as a bundle, focus on buying leads that correlate to the service(s) you’re looking to grow. In our cost reports, SEO-only leads are much cheaper ($75 to $250) than prospects who need PPC management, social media and other elements of a complete digital marketing program ($150 to $400). And it’s not surprising either since the latter has a much bigger monthly retainer associated with it.
Conclusions
- Always make decisions based upon cost-per-client instead of cost-per-lead. Conversion rate differences have a much larger impact on acquisition cost than lead price.
- Exclusivity pays for itself in this vertical. Sellers who see outreach daily do not respond to recycled interest.
- Calculate your average retainer amount, decide on your desired payback period and divide. This will tell you how much you can be spending to acquire a client. Most agencies can be spending more than they think.
Frequently asked questions
- How much do leads cost for a digital marketing agency?
- Cost per lead by Channel: 2026Shared leads $40-150 per leadCold email $60-200 per leadSEO leads $75-250 per leadAgency keyword targeted PPC $90-300 per leadExclusive screened leads $150-400 per lead
- Why are marketing agency leads priced higher than other B2B leads?
- – Buyers are marketers. They hear about outreach for a living. For this reason, deals rely more heavily on vetting and less on interest to convert prospects. – Providers often sell services on a retainer (monthly) basis, and can tweak their price to accommodate deal size.
- What close rate should an agency expect on purchased leads?
- We close 8-11% of Exclusive (screened leads), 3-6% for Shared / Directory leads, 4-8% of our own (paid traffic) leads. By comparison, we close 30-46% of referrals. Those are our published agency benchmarks.
- What should an agency pay for a new client?
- Price your client acquisition efforts by the value of your clients, NOT leads. Let’s say your monthly retainer is $2,500. If you’re paying $2,000 to acquire a client that signs with you, that’s a return of investment in LESS THAN a month. Most agencies underspend because they’re pricing acquisition efforts by lead, NOT client. Flip the model and work backwards.
