What’s the customer acquisition cost of a buyer that came from an AI answer? It varies by industry. Learn how the math shakes out, and when it makes sense to build an AI answers machine.
Answer engine optimization (AEO, also called GEO) is the work of getting a company recommended inside AI answers on ChatGPT, Perplexity, Gemini, and Google’s AI results. An AEO lead is a buyer who showed up because an AI engine cited or recommended you. The cost data below comes from First Page Sage’s 2026 studies, which remain the largest published datasets on this channel. The CAC study covers 341 companies over 36 months, and the channel comparison covers 214 companies. Where we derive a per-lead figure from that data, our own math is shown.
Quick answer: In B2B, it takes about 5.8 months for AEO to get a customer, but it’s the channel with the highest-quality leads, rated at 8.2 out of 10. Its customer acquisition cost is lower than Google Ads, costing $581 compared to $781, but higher than SEO ($470). Based on the conversion rates given in the study (between 24 and 31 percent), the cost per AEO lead is somewhere around $140 to 180.
AEO’s CAC bottoms out in 2025 before rising again in the data. Key limitations: The channel is young, the studies upon which this is based have different sample sizes and industry foci, and cost advantages for early adopters of channels tend to be short-lived as uptake increases.

Three findings from this table:
- Overall, AEO has a higher acquisition cost (approximately 23.6% higher) when compared to SEO. However, it’s lower than each of the other acquisition channels tracked: Google Ads ($781) and LinkedIn ($722).
- Here the premium is justified by the quality of the lead, which is the best performing category (8.2/10) in the channel comparison. This makes sense given someone asking an AI to recommend a vendor is later in the research process.
- Reuters reports that customers referred by AI bring 41% more revenue per visit. Which means the customer acquisition cost is higher, but the customer you’re acquiring is higher-value as well.
The implied cost per AEO lead
None of the studies looked at cost-per-“AEO lead”, they were looking at cost-per-customer. To get a cost-per-AEO-lead figure, I used the metrics from First Page Sage broken out by company size, which indicate that you can assume an AEO lead-to-customer conversion of 24%-31%, meaning you’ll need multiple leads for each customer you land. Using this, you get an implied cost-per-AEO-lead of $140-$180 based on a $581 average CAC. Obviously, nobody sells AEO leads, you have to create an AEO channel, so that figure is purely for planning purposes.
And then there’s the issue of time. Today, according to our lead generation cost report, an exclusive, screened B2B lead costs between $130–$500. Those leads show up this week. AEO leads cost $140–$180 on paper, but it takes about 5.8 months to generate them, and that’s assuming you’ve made a consistent $3,100–$14,000 (depending on company size) monthly investment in AEO. There’s no right or wrong here, because bought leads represent bought pipeline; AEO leads represent built pipeline, but it’s necessary to have a plan that involves a bit of both.
When AEO leads are worth the build
Premium programs that were agency-run had a 91% success rate, generating customer acquisitions for $497. Programs that were in-house-only had a 46% success rate, generating customer acquisitions for $947. Meaning, attempting to make it work on your own may be met with double the cost at half the chance of success. AEO won’t work for everyone. It makes sense if buyers are actively researching your company or product via AI (this is true for some B2B industries, namely software, services, and finance); your ACV supports an acquisition cost in the $300-800 range; and you can give the channel a couple quarters to bear fruit.
